Profitability isn't fixed by looking in the rearview mirror. And yet, this is where most firms spend their time when they run into challenges. They rush to better accounting and more precise time tracking—despite these being the most costly, time-consuming, and least useful elements of profitability management. The first thing we do with every client is focus on giving them visibility into what they're planning to accomplish. More often than not, this exposes the root of their problem without needing complex accounting or time-tracking data: they're planning to fail. The nice thing about looking forward is that it doesn't really require any net-new information. There's no waiting several months to collect enough data to run a report. All you need to do is take the assumptions that already exist (often in people's heads) and put them down on paper in a way that allows you to look at them objectively and evaluate whether they're setting you up for success. It's a counterintuitive mindset shift that we have to bring many clients through when we first start working with them. They've often spent so much time obsessing over finance and time-tracking data without making much progress toward understanding their performance and how to fix it.
